The pitch decks landing in CMO inboxes describe two disciplines. SEO for the blue links. GEO for the AI answers. A new function, a new budget line, a new agency to retain. It is a tidy story, and it is mostly wrong.

Generative engine optimisation, also sold as AI search optimisation, answer engine optimisation, or AI Overviews SEO, depending on which deck arrived this week, is not parallel to SEO. It is downstream of it. The brands that show up in AI answers are, with very few exceptions, the brands that already ranked. The handful of things that genuinely change in execution sit inside an SEO programme, not next to one.

That is the position this article defends. The framing of “GEO vs SEO” is a vendor convenience, not a marketing reality, and treating it as a parallel discipline is the most common mistake marketing leaders are being walked into right now.

What GEO actually means and what it doesn’t

Strip the labels back. Generative engine optimisation refers to the practice of getting your content cited, quoted, or linked inside AI-generated answers across ChatGPT, Google AI Overviews, Google AI Mode, Perplexity, and Microsoft Copilot. Answer engine optimisation is the same thing with different branding. AI search optimisation is the same thing with a wider scope. There is one underlying question: when a large language model assembles an answer, does your brand appear as a source?

The conflation worth correcting early is this: GEO is citation work, not ranking work. Traditional SEO competes for a position on a page the user scans. GEO competes to be one of the sources a model decides to extract from. The unit of success shifts from a click to a mention, sometimes with a click, often without. That distinction matters because most measurement frameworks were built for the first job and quietly fail at the second.

The mechanics are largely shared

The AI search engines do not have their own internet. ChatGPT Search retrieves through Bing-indexed content for live retrieval. Google AI Overviews and AI Mode draw from the same Google index that powers regular search. Perplexity calls multiple retrieval sources. The crawl, the sitemap, the schema.org vocabulary and the indexability rules are the inputs to AI search, whether or not anyone uses the term GEO.

Google’s own documentation makes this explicit. There are no additional requirements to appear in AI Overviews or AI Mode, nor are any other special optimisations necessary, and no special schema.org structured data is required to add. The same crawling and indexing fundamentals that determine whether a page can appear in regular search determine whether it can appear in an AI answer. That is the most consequential single line in the official guidance, and most “GEO strategy” decks contradict it.

The implication is awkward for vendors and clarifying for clients. The substrate is shared. The optimisation work that moves AI visibility is, in 80% or more of its surface area, the SEO work a competent team is already doing.

What is actually different

Three things genuinely shift, and they are worth naming precisely.

The first is the unit of impact. In classic SEO, the click is the conversion event from search to site. In AI search, the citation is its own outcome — a brand mention inside an answer that may or may not produce a visit. Google states that clicks from AI Overview results pages tend to be higher quality, with users spending more time on the site. That helps the visits that do come through, but leaves a large band of “cited but not clicked” influence that traditional analytics will not surface.

The second is extractability. The model is not scanning your page the way a user does. It is looking for self-contained answers that can lift cleanly into a synthesised response. A 1,200-word page that hedges across four subtopics is harder to extract from than a 400-word page that resolves a single question. This is the genuine craft change for content teams, and it is not a new discipline. It is editorial discipline applied harder.

The third is multi-engine fragmentation. The same query, asked across AI Overviews, ChatGPT, and Perplexity, can produce three different brand sets. There is no single ranking to optimise against. There is no shared algorithm. Citation behaviour varies by retrieval architecture, by content format preferences, and by how each platform weights authority signals. A brand that is dominant in one engine can be invisible in another, and no executive dashboard currently reconciles that.

Why most GEO advice doesn’t survive scrutiny

The advice circulating in mid-tier marketing publications converges on a familiar list. Use FAQ schema. Front-load the answer. Add tables and bullet lists. Write in a question-and-answer structure. Add author bios for E-E-A-T.

Two problems. The first is that this is SEO, written in 2018 with the labels updated. None of these tactics are new. They were good practice for featured snippets, then for People Also Ask, and now for AI Overviews, because each of those features pulled from the same indexed substrate. The advice has moved sideways while pretending to have moved forward.

The second is harder. There is no public ranking signal for AI citation. Google does not provide a Search Console report that isolates AI Overview citations, and AI features traffic is folded into the standard Performance report’s Web search type rather than being broken out separately. ChatGPT does not surface why one source was selected over another. Any vendor claiming a methodology produced “27% more AI citations” is making an unfalsifiable claim against a black box. The proxy signals like domain authority, backlink profile, content structure and freshness are the same signals that drive organic ranking. Optimising one optimises the other.

This does not mean GEO is fake. It means the discipline currently being marketed as GEO is, for the most part, a relabel of the parts of SEO that always mattered most.

The few things that genuinely change in execution

A short list of shifts that do warrant attention, drawn from how the engines currently behave.

Front-load the answer at the section level, not just the article level. The model extracts paragraphs, not whole pages. Each H2 should resolve its own question in the first two sentences underneath, not in the conclusion three paragraphs down.

Treat product and pricing pages as citation assets, not just conversion pages. Buyer-evaluation queries: “Is X worth it?”, “How does X compare to Y”?, “What does X cost?”. Pull from product pages disproportionately, especially in ChatGPT. Most teams write these pages for a sales funnel and leave the buyer’s actual questions unanswered on the page itself.

Confirm Bing can crawl you. ChatGPT Search uses Bing-indexed content for live retrieval. If your team has spent a decade focused on Googlebot and never opened Bing Webmaster Tools, you have a gap that has nothing to do with content quality and everything to do with infrastructure.

Use schema where it helps disambiguate, not as a ritual. Article, FAQPage, HowTo, and Organisation markup give models a cleaner parse. They are not citation triggers — Google has stated this directly. Implementing schema across an entire site as a “GEO project” is a misallocation of effort against the official platform position.

Write content that resolves specific questions rather than content that hedges across a topic. The hedged page covers more keywords on paper. The specific page is the one cited.

Measurement is the part nobody is solving cleanly

GA4 surfaces referral traffic from chatgpt.com, perplexity.ai, gemini.google.com, and similar sources. This is real and useful and a fraction of the actual impact. The dominant effect is citation without click, the brand entering the consideration set without registering in analytics.

The current honest stack for citation measurement is unglamorous. Manual prompt testing across the major engines on a fixed set of buying-stage questions, run weekly or monthly, tracked as a directional time series. AI referral traffic in GA4 as a lagging confirmation. Branded search lift as a downstream signal. None of this is rank-tracker precision. Any platform selling that level of certainty for AI citation is selling a forecast, not a measurement.

The implication for marketing leaders is to set expectations at the board level accordingly. Citation visibility is going to be reported with wider uncertainty bands than organic ranking, and pretending otherwise is how teams end up defending the wrong KPI in the next quarterly review.

What this means

The mistake CMOs are being walked into is structural. Splitting SEO and GEO into parallel disciplines, hiring a GEO lead, retaining a separate AI search agency, and building a separate measurement framework. Each of these decisions assumes a separation that does not exist in the underlying mechanics.

The right move is narrower and less marketable. Audit existing content for extractability. Are answers self-contained, are pages resolving single questions, and are product pages addressing the buyer’s evaluation questions on the page itself? Confirm crawler access across Google and Bing. Add a manual citation-tracking habit on the prompts that map to the buying journey. Brief content teams that the editorial standard has tightened, not that a new discipline has appeared.

The brands winning AI visibility right now are the ones that already had a serious SEO programme and adjusted the editorial bar inside it. The ones losing are the ones treating GEO as a separable workstream — and paying a vendor for the privilege.
